Autonomous Codebase Indexing & Living Architecture Docs from Git Commits
An automated AST-grounded documentation agent that indexes repositories on every pull request, writes technical markdown, and generates interactive architecture diagrams directly in GitHub without developer overhead.
The Problem. The Build.
Engineering teams were spending 15–20% of sprint time writing and updating docs that went stale within days of merging. Architecture diagrams lived in Notion pages nobody trusted or updated.
We built a GitHub Actions-triggered AST parser using Tree-Sitter that reads every PR diff, extracts symbol graphs, and feeds them into a Claude 3.5 Sonnet agent that regenerates only the changed documentation sections — keeping docs perpetually current with zero developer effort.
Production Outcomes
Stale doc ratio dropped from 73% to under 11% within first sprint
Per engineer, recaptured for feature delivery instead of documentation
Reviewers had auto-generated context diagrams alongside every diff
What We Built Into It
AST-level symbol extraction — functions, classes, interfaces, dependencies mapped automatically
Incremental regeneration — only changed modules re-documented, not the entire codebase
Interactive Mermaid.js architecture diagrams committed alongside code
GitHub PR comment integration — docs preview shown inline before merge
Multi-language support — Python, TypeScript, Go, Java
